How to automate lead handling on WhatsApp and email

The prospect writing to your company is also writing to your competitors. Replying within minutes, at any time and with real information is the most direct way to convert more leads. Here's how to build a system that does it.

Why speed changes everything

A study published in Harvard Business Review in 2011 found that companies that tried to contact a lead within the first hour were nearly seven times as likely to qualify it as those that waited an hour longer. With WhatsApp the window is even shorter: prospects write to several listings at once and go with whoever answers first.

What you need to automate WhatsApp

  • The WhatsApp Business Platform (API). The WhatsApp Business app is for answering by hand; to automate and integrate with your CRM you need the API, directly with Meta or through an authorised provider.
  • A verified number and a configured business profile.
  • Approved templates for messages you initiate.

The 24-hour rule

When a client writes to you, a 24-hour window opens in which you can reply with free-form messages. Outside that window you can only send them templates approved by Meta, which have a per-message cost depending on their category. And to write first, you need the client's consent.

In practice, this means the system must reply fast, while the window is open, and use templates only for follow-ups and reminders.

And email

Many leads arrive by email, especially from listing portals, which send an email with the prospect's details. Automating these is simpler: the email is read, the data extracted, the lead logged and a reply sent. The key is not to reply with generic text but with information about the product they're asking about.

The flow, step by step

    Capture

    Every WhatsApp message, email and form enters the same flow, tagged with its source channel.

  2. 02

    Identification

    The prospect is looked up in the CRM by phone or email. If they exist, the conversation is added to their history; if not, they're created.

  3. 03

    Reply with real data

    Before replying, the product is checked: price, availability, features. If it's no longer available, alternatives are offered.

  4. 04

    Qualification

    A few natural questions to learn what they're looking for, their budget, whether they need financing and when they want to decide.

  5. 05

    Appointment

    A visit, call or test is proposed based on the salesperson's calendar, and the reminder is sent.

  6. 06

    Handover to a person

    The salesperson gets the lead with a summary of the conversation when the client is ready, or earlier if they ask or the conversation gets complicated.

  7. 07

    Follow-up

    If the prospect stops replying, a template reminder, as long as they've given consent.

When a person should step in

Define these rules before launching the system:

  • The client asks to speak to a person.
  • They ask about a discount, a negotiation or special terms.
  • They show anger or make a complaint.
  • The conversation goes beyond what the system knows.

In all these cases the system doesn't improvise: it alerts the salesperson and tells the client.

Best practices

  • Say it's an automated assistant. It builds trust and meets the EU AI Act's transparency obligation where it applies.
  • Don't make things up. If the system doesn't have a piece of data, it says so and hands over, instead of giving a plausible but false answer.
  • Respect the GDPR. Explain who processes the data and why, and don't send marketing messages without consent.
  • Log everything in the CRM. The conversation, the qualification and the outcome, so the salesperson doesn't start from scratch.

  • Average first response time.
  • Share of leads qualified.
  • Appointments booked per hundred leads.
  • Conversion to sale, compared with before.
